Bread Not Rising - 7 Causes and How to Fix It

You pull the bread out of the machine and it's a dense, flat brick. No airy crumb, no nicely risen dome - just a disappointing block of dough. It's one of the most common frustrations among home bakers, and we completely understand. You followed the recipe exactly, weighed everything out neatly, and yet: nothing rose.

The good news? Bread that doesn't rise almost always has an explainable cause. And once you know what's behind it, it can be fixed. Over the past few years we've read thousands of messages from home bakers, and we keep seeing the same handful of causes come up. In this article we'll walk through them one by one, explain what goes wrong, and give you a concrete solution.


Failed bread that hasn't risen in the baking pan

How does rising actually work?

Before we dive into the causes, it helps to understand what happens inside your dough when it rises. It's actually pretty simple.

Yeast is a living micro-organism. As soon as yeast comes into contact with sugar (or starch from flour) and warmth, it starts to ferment. This produces carbon dioxide gas (CO2). That gas is captured by the gluten network in your dough - an elastic web of proteins that forms when you knead flour and water.

The result: your dough expands. It rises.

The formula is simple: yeast + sugar + warmth + time = CO2 = rising.

If one of these elements is missing or disrupted, your bread won't rise. Let's look at what can go wrong.


Cause 1: Water too hot - your yeast is dead

This is by far the most common mistake, especially for beginners. You think: warm water is good for yeast, so the hotter the better. But that's not right.

What happens: Yeast is optimally active at a temperature between 25 and 35 degrees Celsius. At that temperature yeast ferments the fastest and produces the most CO2. But above 50 degrees, yeast dies off. Permanently. There's no coming back.

The ideal dough temperature is between 24 and 27 degrees. That means your water should be lukewarm - not hot. If you hold your finger in it and it feels "nice and warm" like bathwater, it's probably already too hot.

Solution:
  • Use water at 30-35 degrees - lukewarm, not hot
  • Use a kitchen thermometer if you're unsure (they cost a few euros)
  • In doubt? Go a bit too cold rather than too warm. Water that's too cold slows the yeast down, but doesn't kill it

Cause 2: Yeast expired or stored incorrectly

You've got a packet of dry yeast sitting in the cupboard. It's been there a while. You sprinkle it into the flour and expect it to work. But yeast is a living organism - and it has an expiration date that really matters.

What you need to know:
  • Fresh yeast keeps for 1 to 2 weeks in the fridge. After that, its activity drops fast. The rule of thumb for fresh yeast: use 2% of the flour weight.
  • Instant dry yeast (unopened) keeps for up to 2 years. But once the packet is open, the clock starts ticking. Store opened dry yeast airtight in the fridge or freezer. The rule of thumb for dry yeast: use 1% of the flour weight.
  • Conversion: fresh yeast is about 2.5 times the amount of dry yeast. So if a recipe calls for 7 grams of dry yeast, you use roughly 17-18 grams of fresh yeast.

Yeast that's been stored too long or too warm loses its strength. It might still look normal, but it does nothing anymore.

Solution:
  • Always check the expiration date
  • Store opened dry yeast airtight, cool and dry

Cause 3: Too much salt

Salt is essential in bread - it adds flavor, strengthens the gluten network and regulates yeast activity. But too much salt is a yeast killer.

How does that work? Salt inhibits yeast through osmosis: it draws water out of the yeast cells, making them less active or even killing them off. A little inhibition is good (it keeps your dough from rising too fast and out of control), but too much salt shuts the yeast down completely. The numbers:
  • Recommended: 1.8 to 2.2% of the flour weight
  • Our advice: 6 grams per loaf as standard
  • Below 1%: the dough rises too fast and becomes unstable
  • Above 3%: the yeast is over-inhibited and your bread barely rises

Note: salt also strengthens the gluten network. So leaving it out entirely isn't a good idea either - that gives you a bread that rises too fast and then collapses.

Solution:
  • Always weigh your salt with a kitchen scale
  • Stick to 6 grams per loaf, unless the recipe explicitly says otherwise
  • Sprinkle the salt over the flour, not directly onto the yeast

Cause 4: Wrong flour - not enough gluten

Not every flour is suited to an airy, well-risen bread. The gluten network is the backbone of your bread - it captures the CO2 the yeast produces. Without strong gluten, the gas has nowhere to go and simply escapes from the dough.

By flour type:
  • Wheat flour has an excellent gluten network and is the best flour for rising. If you're just starting out with bread baking, start with wheat flour.
  • Spelt contains 3.5 times more gliadin than wheat. That makes the dough less elastic - it breaks down faster. Spelt bread rises, but not as high as wheat. Expect a denser result.
  • Wholegrain Flour contains bran that literally cuts through the gluten strands. The result: less rising. Add 10 to 20 grams of extra water to compensate for the bran.
  • Rye has completely different proteins than wheat and doesn't contribute to an airy bread. Pure rye bread is naturally compact and dense.

There's one more thing at play: the freshness of your flour. Flour is at its best 3 to 4 weeks after milling. After 2 months, the quality starts to noticeably decline.

Solution:
  • For your first attempts, just use plain wheat flour (all-purpose)
  • Always mix wholegrain or rye with wheat flour (50/50 or 70/30) for enough gluten formation
  • Store flour cool, dry and airtight
  • Check the milling date if it's printed on the packaging

Cause 5: Dry yeast straight into water - the Fornello golden rule

This is a mistake we run into so often that we have an internal name for it: the golden rule. Dry yeast (instant yeast) should NEVER come into direct contact with water.

Why not? Dry yeast is coated to activate slowly in the dough. If you put it straight into water, it clumps, dissolves unevenly and loses a large part of its potency. It's one of the five standard causes in our troubleshooting for bread that doesn't rise properly. The right method:
  1. Put the liquid in the baking pan first
  2. Add the flour so it covers the liquid
  3. Make a small well in the flour
  4. Sprinkle the dry yeast into the well, on top of the flour
  5. Make sure the yeast does NOT come into contact with the water or the salt

Fresh yeast may be dissolved in (lukewarm) water - that's actually recommended. But dry yeast may not. This distinction is crucial.


Cause 6: Wrong program - kneaded too briefly

The gluten network that has to hold the yeast's gas bubbles builds up during kneading. If the dough isn't kneaded long enough or intensively enough, that network is too weak to let the bread rise.

This is a common problem if you pick the wrong program. A rapid program (program 13) kneads for less time than a standard program (program 1). And wholegrain flour needs more kneading time than white flour - which is exactly why program 5 (Wholegrain) exists.

Solution:
  • Choose the program that matches your flour type (wholegrain on program 5, not on program 1)
  • After 10 minutes of kneading, check whether the dough forms a smooth, supple ball
  • Is the dough still crumbly or sticky? Add water or flour respectively, 10 grams at a time

Cause 7: Too cold - cold kitchen, cold ingredients

The opposite of water that's too hot: an environment that's too cold. Yeast is a living organism that needs warmth to become active. Below about 10 degrees, yeast goes "to sleep" - it's not dead, but it does almost nothing.

In winter, in a cold kitchen, with ingredients straight from the fridge, the dough temperature can easily drop below 20 degrees. That means slow or minimal rising.

Solution:
  • Take ingredients out of the fridge at least an hour ahead of time
  • Use lukewarm water (30-35 degrees) to bring the dough temperature up
  • Don't put the bread maker in a draft or by an open window
  • In a cold kitchen (below 18 degrees): consider a program with a longer rising time

The yeast test - is your yeast still working?

Not sure whether your yeast is still active? Do the yeast test. It takes 10 minutes and saves you a failed loaf.

What you need:
  • Half a cup of warm water (40-50 degrees Celsius)
  • 1 teaspoon of sugar
  • 2 teaspoons of yeast (the packet you want to test)
Step by step:
  1. Pour the warm water into a glass or small bowl. Check the temperature - it should feel warm but not hot. Around 40 degrees is perfect.
  1. Dissolve the sugar in the water. Stir briefly until the sugar has dissolved. The sugar is food for the yeast.
  1. Sprinkle the yeast over the water. Don't stir - just let the yeast float on the water.
  1. Wait 10 minutes. Set a timer. Go do something else.
  1. Check the result:
- Yeast is active: the mixture is foamy, bubbling and its volume has clearly doubled. Your yeast is fine - the cause of your problem lies somewhere else.

- Yeast is dead: there's barely any reaction. No foam, no bubbles, no increase in volume. Throw this yeast away and buy a new packet.

This test works for both dry and fresh yeast. For fresh yeast: crumble the yeast into the water instead of sprinkling it. Note: this is a test, not a baking procedure. When baking in your bread maker, the golden rule applies: dry yeast always dry in the flour, never straight into water. The yeast test is the only exception.


Program tips for the Bread Maker

Not every program gives your dough the same amount of time to rise. If your bread is consistently too dense, it can help to pick a program with a longer rising time.

Programs with more rising time:
  • Program 9 (French): This program has a rising time of up to 4 hours and 10 minutes, with a total program time of around 6 hours. The longer rising process gives more flavor and an airier crumb. Ideal if your bread is consistently too dense.
  • Program 5 (Wholegrain): Specifically designed for wholegrain flour, with a longer kneading and rising time. Wholegrain needs that extra time because the bran weakens the gluten network.
Programs with less rising time:
  • Program 13 (Rapid): The fastest option, but also the shortest rising time. The result is denser - that's normal and not a fault. Only use this program if you're in a hurry and accept a somewhat firmer bread.
Tip: If your bread doesn't rise on program 1 (standard), try program 9 (French) first before you start tweaking your recipe. Sometimes time is the only missing factor.

Frequently asked questions

Can I still save bread that didn't rise?

Unfortunately, once the bread is baked and hasn't risen, you can't turn it into an airy loaf anymore. But you can still use it: cut it into cubes and make croutons in the oven, or grate it into breadcrumbs. Nothing has to go to waste.

My bread rises a little, but not enough. Now what?

A partial rise often points to a combination of factors: water that's just a touch too cold, yeast that's nearly expired, or flour with less gluten. Go through the six causes in this article and check each point. Often it's the sum of small things.

Does it matter whether I use fresh or dry yeast?

Both work fine, as long as you use the right amount and handle the yeast correctly. The rule of thumb: dry yeast is 1% of the flour weight, fresh yeast is 2% - or 2.5 times as much. The most important difference in the bread maker: dry yeast goes in dry with the flour, fresh yeast may go in the water.

How long can I keep an opened packet of dry yeast?

Sealed airtight and kept cool (fridge or freezer), opened dry yeast stays good for several months. But when in doubt, always do the yeast test. It takes 10 minutes and saves you a failed loaf.
