There's one moment in the baking process that makes more difference than any setting: the first ten to fifteen minutes of kneading. If you take a quick look in the baking pan then, you'll see exactly whether the dough is heading in the right direction. Too wet, too dry, or just right, each situation calls for a different approach. In this article we explain how to recognize each state, and what to do about it step by step.

Why the moisture balance is so important

Bread consists largely of flour and water. Those two ingredients need to be in the right ratio to form gluten, the protein strands that give the dough its structure and elasticity. Too much water and the gluten structure is too weak to hold the gas from the yeast. Too little water and the gluten never develops properly, which results in a dense and crumbly loaf.

The basic rule we use: 300 ml of water per 500 grams of flour. But that's a starting point, not a law. The type of flour, the brand, the season and even the humidity in your kitchen can determine whether you land exactly on that ratio, or need to go a few milliliters higher or lower.

The 10-minute check: how to do it

Five to ten minutes after the kneading program has started, briefly lift the lid and look in the baking pan. You don't have to touch anything, just look. Has a ball formed? Does it move smoothly with the kneading paddle? Does the dough release the sides of the pan, or does it stick to them?

Based on what you see, you act. Below are the three states and what to do in each one.

State 1: The dough is too wet

How do you recognize it?

Dough that's too wet sticks to the wall of the baking pan and sags when the kneading paddle stands still for a moment. It doesn't form a real ball, it looks more like a loose batter than dough. Sometimes it looks almost glossy.

You don't always notice that the dough is too wet before the machine has been running for a while. That's normal, flour needs time to absorb water fully. So always wait out those first five to ten minutes before you pass judgment.

What do you do about it?

Add flour, 10 grams at a time. Sprinkle it in gently while the machine kneads, and each time wait a minute or two before judging whether more is needed. Don't add a large amount all at once, or you'll swing too quickly toward dry.

If the dough is so wet that you only see this after the kneading phase (at the start of the proofing phase), you can pause the machine temporarily. Then add flour anyway, restart the machine in the kneading program, and let the dough proof again. Not ideal, but better than a failed loaf.

The end goal: the dough comes away from the sides, forms a smooth ball, and no longer sticks.

Why did the dough turn out too wet?

The most common cause is a measuring error, a bit more water or a bit less flour than intended. But a new bag of flour can also be the reason: each brand and each type of flour absorbs water slightly differently. With a new brand, always try using 10% less water than the recipe states first, and adjust as needed during kneading.

Seeds and nuts can also upset the balance. Flaxseed, sunflower seeds and other seeds absorb more water during kneading than you'd expect, sometimes as much as their own weight. So soak them in water beforehand, let them drain, and only add them at the end of the kneading phase.

State 2: The dough is too dry

How do you recognize it?

Dough that's too dry is crumbly, falls apart and doesn't mix well. The ball does form, but it's hard and stiff instead of supple. A clear sign is that the machine has to work harder: you'll hear it running differently, and sometimes the machine literally shakes on the counter.

What do you do about it?

Add water, 10 ml at a time. That seems like little, but water works fast in a running machine. Here too, wait a bit each time before adding more. Use lukewarm water (not cold, not hot), water that's too cold slows yeast activity, water that's too hot kills the yeast.

The end goal: the dough forms a smooth, supple ball that no longer crumbles or falls apart.

Why did the dough turn out too dry?

The most common cause is, again, a measuring error. But rye flour, wholegrain flour and other coarse flours sometimes need more water than a standard recipe states, especially if the recipe was written for white flour. Our rule of thumb: with fully wholegrain flour you can count on 10 to 20 grams of extra water compared to a recipe for white flour.

The season plays a role too. In dry winter months flour is naturally drier than in a humid summer. If you notice you always need a little more water in winter, that's probably why.

State 3: The dough is just right

A good dough forms a smooth, supple ball. The dough is firm but elastic: it springs back a little when you press on it lightly. It doesn't stick to the wall, and it doesn't fall apart either. If you stretch the dough a bit, it doesn't tear right away, it gives.

In a bread maker you're aiming for a hydration of roughly 57 to 63%. That sounds technical, but it comes down to that 300 ml of water per 500 grams of flour when you're working with white wheat flour. If you use heavier flours, that ratio shifts up a bit.

Prevention is better than correcting afterward

The most effective measure: weigh everything accurately. A kitchen scale that weighs to the nearest gram is indispensable. A few grams of water more or less sounds insignificant, but in a bread maker you notice the difference in the end result.

If you're using a new bag of flour, even if it's the same brand as usual, always start with 10% less water than the recipe states. Add more during kneading if the dough feels too dry. That way you never have to guess, and you quickly build a feel for how much water each flour needs.

Also take the humidity in your kitchen into account. On a humid summer day flour can already hold more moisture on its own, which means you need less water. On a dry winter day it works the other way around. It sounds subtle, but bakers who have been baking for years definitely notice this difference.

The type of flour determines your starting point

Not every flour drinks the same amount. Here's a handy overview:

White wheat flour, the least water absorption. Stick to the basic rule: 300 ml per 500 g. Wheat meal (partially wholegrain), absorbs a bit more. Add 10 grams of extra water to your basic recipe. Wholegrain flour, considerably more water absorption. Count on 10 to 20 grams of extra water compared to white flour. Start conservatively and adjust. Rye flour, the more extreme case. Rye dough is naturally sticky and moist. That's how it should be, it behaves differently from wheat dough. Don't just look at the ball shape but also at the texture. Spelt flour, similar to wheat meal, but the gluten is a bit weaker. With spelt, don't use too much water; the dough turns slack quickly.

What if it only goes wrong after baking?

Sometimes you don't see the problem during kneading, but only when the bread comes out of the machine. A loaf that collapses or has a deep dent in the top is almost always the result of too much moisture. The dough went too far during proofing and couldn't hold its structure while baking.

An extremely dense, heavy loaf with a hard crust and little air points instead to dough that's too dry, or to a gluten structure that never got the chance to develop properly.

In both cases the solution is the same: note down what you want to do differently next time, and adjust the recipe. Baking bread is a matter of calibrating, a single failure isn't a failure, it's information.

Frequently asked questions

How do I let the machine know I'm adding something?

You don't have to. Just briefly open the lid, add some flour or water, and close it again. The machine simply keeps kneading. Make sure you do this during the kneading phase, not during proofing.

Can I also add water to compensate for dough that's too wet?

No. If the dough is too wet, you add flour, not more water. Adding water only makes it wetter.

My machine is shaking. What do I do?

This is a sign of dough that's too dry. Add 10 ml of water and wait two minutes. Repeat if needed.

How do I know when the dough is good enough?
